Now everyone in the company makes marketing content

OpenAI’s Work at the Frontier report, published in July 2026, sorted more than 800,000 work messages from US business users of ChatGPT by occupation. Of the messages that map to a specific occupation, 43.5% concern work belonging to a different job. Across all work messages the rate is 16.8%. The report calls the pattern task crossover.

Marketing sits at an unusual angle in that table. Marketing work accounts for 8.9% of the messages sent by people in other occupations, ahead of engineering at 7.4%. No other function travels that far across a company. Yet marketers themselves borrow the least of the professions listed: 53%, below customer experience at 77%, design at 75%, human resources at 69%, and legal at 56%. Marketing gives away far more than it takes.

Translate the numbers into an office and it looks like this. A salesperson writes the copy for their own deck. A founder posts the launch announcement. A support lead builds the FAQ page. The arrows do run both ways, and one of the report’s own examples is a marketer troubleshooting a website without waiting for a developer. The net flow still points outward.

Every one of those sentences used to pass through the marketing team once. Brand voice, unsupported claims, pricing and comparative language, disclosure obligations. When the people producing content scatter, the checkpoint scatters with them. Brand guardrails work rebuilds that checkpoint. Instead of producing everything, this role designs the rules, templates, and review lanes that keep output consistent in voice and accurate in fact no matter who typed it.

Production had already been moving inward for years. In ANA research, the share of member companies operating an in-house agency rose from 78% in 2018 to 82% in 2023, and 65% reported shifting more tasks in-house. Work moved from agencies into the company once. It is now moving a second time, out of the marketing team itself.

Nobody opens a forty-page PDF guideline

The first job is rewriting brand rules in a form tools can read. Nobody outside marketing opens a 40-page PDF. Put tone rules, prohibited phrasings, and approved product naming into custom instructions, templates, and snippets, and following the rule becomes the fastest route. Compliance holds only when it beats the workaround on speed.

  • Tiered review design: reviewing everything is not physically possible. Route pricing, efficacy, comparative, and numeric claims to human approval, and sample social replies and internal documents after the fact
  • Template and asset library: keep non-marketers off a blank page with approved copy blocks, imagery, and logo usage rules in one place
  • Enablement: run 30-minute hands-on sessions for sales, support, and product. Circulating a document and watching someone do it once produce different results
  • Measurement: what share of last month’s outbound content originated outside marketing, what share of review requests were rejected, how many corrections or takedowns followed. Those three numbers are the scorecard

Hiring data points the same way. In Lightcast’s 2025 analysis of 1.3 billion job postings, 51% of postings that require AI skills sit outside IT and computer science occupations, and postings that list AI skills advertise 28% higher pay, close to $18,000 more per year. Among marketing and PR postings, 8% currently ask for AI skills, growing about 50% a year. The premium arrived before the job title did.

It starts with three to five years in brand marketing

The usual entry point is three to five years in brand marketing, content marketing, or marketing communications. Early on the work is maintaining the style guide and reviewing outbound copy. In the middle stretch the weight shifts toward encoding rules into the tools and teaching other teams. At lead level you set risk tiers alongside legal, compliance, and product, and decide which categories of content open up to people outside marketing. Past that point the role is less a marketing specialty than a design problem about who in the company gets to speak.

Demand clusters in two places. Large consumer tech companies with many channels and many teams keep this inside a central brand organization. Regulated industries such as finance, pharma, and healthcare tend to break the role out earlier, because the cost of one bad claim is measured in fines rather than embarrassment. Titles have not converged yet, so the same work appears as brand manager, content operations manager, marketing enablement, and brand governance lead.

Three interview questions come up repeatedly. Sales is already meeting customers with material they made themselves: do you shut it down or open it up, and on what criterion. Something unreviewed has already shipped, so what happens in the first 24 hours. What would you change to make the compliant path faster than the workaround.

You can start preparing inside your current job. Count everything that went out under the company name last month, then mark how many pieces never passed through marketing. The gap between those two numbers is the size of the territory this role covers.
